Al weer tien jaar implementeer ik met mijn team Corporate Performance Management (CPM) software zoals OneStream en CCH Tagetik. Prachtige software, waarmee onze klanten hun financi\u00eble planning, consolidatie en analyses doen. Soms merken we dat de verwachtingen wat te hoog gespannen zijn \u2013 er is wel eens het beeld dat de software als vanzelf bestaande problemen gaat oplossen. Dat klinkt een beetje als symptoombestrijding, terwijl het er juist om gaat de oorzaak van de klachten weg te nemen. Daarmee wordt op de langere termijn veel meer rendement gehaald uit de investering. Om dat te bereiken gaan we met vier thema\u2019s aan de slag.<\/p>\n

Datagedreven denken<\/strong><\/p>\n

Allereerst kijken we naar de fundamenten van het informatielandschap. Om sturing aan de onderneming te kunnen geven is managementinformatie nodig. Wordt die informatie al met afdoende detail vastgelegd in de financi\u00eble administraties? Dit zorgt er voor dat informatie snel en zonder aanpassingen naar het hoofdkantoor kan worden gerapporteerd. Soms moet er wat worden aangescherpt in die onderliggende systemen om dat te bereiken.<\/p>\n

Dan gaan we aan de slag met data-gedreven denken. De data die vanuit groepsmaatschappijen wordt gerapporteerd moet juist, volledig en tijdig zijn. Bij voorkeur vinden er op het hoofdkantoor geen correcties plaats, want zulke correcties hebben de neiging om de analytische kracht van de data te ondermijnen, maar ook het gevoel van eigendom bij de groepsmaatschappijen. Dat is zonde.<\/p>\n

Vervolgens bekijken we hoe mensen samenwerken in de organisatie. Processen worden nogal eens via email, telefoon of zelfs de onderbuik gemanaged. Gebruik maken van de software om die processen in onder te brengen kan echt een verschil maken. Door rapportages in kleinere stappen op te knippen kan op het hoofdkantoor bijvoorbeeld eerder met de analyse begonnen worden en is minder sprake van piekbelasting.<\/p>\n

Permanente educatie<\/strong><\/p>\n

Tot slot gaan we aan de slag met de mensen die de rapportages doen. Managementinformatie kan soms best complex zijn en niet iedereen is thuis in zaken als rendementsdenken, kasstromen, of onderliggende groei. Maar mensen worden wel geacht om de data aan te leveren waarop die zaken worden gebaseerd. Een gebrek aan training leidt tot onbegrip, waardoor onbewust fouten worden gemaakt. Permanente educatie is daarom van belang.<\/p>\n

Als bij de implementatie van technologie ook voldoende aandacht wordt gegeven aan noodzakelijke veranderingen op deze vier thema\u2019s dan landt die technologie in de regel beter in de organisatie. We hebben spectaculaire uitkomsten gezien: van 50% snelheidsverbetering in het rapportageproces tot bewezen lagere financieringskosten door geoptimaliseerde kapitaalbuffers. Dan is met recht sprake van een transformatie binnen finance!<\/p>\n

The company keeps the wheels of innovation turning, applying new concepts and technologies not just in its aviation capabilities but also in its finance department. We spoke to Bas Brouns, KLM\u2019s Senior Vice President & Corporate Controller, who filled us in on the latest innovations.<\/strong>[\/et_pb_text][et_pb_text admin_label=\"Alinea 1\" module_class=\"body-text black-text\" _builder_version=\"3.22.4\"]<\/p>

So, Bas, could you tell us a little more about your role at KLM? What areas fall within your remit?<\/em><\/strong><\/p>

As SVP and Corporate Controller, my responsibilities include financial planning, reporting and consolidation, preparing management reports and external reports, and analysing KLM\u2019s route profitability. Together with a large team of my colleagues, I am also involved in creating a High-Performance Finance Organisation combined with talent management, which is about developing our controllers\u2019 knowledge and skills. We also follow the latest advances in technology closely and are interested in how these might be able to play a role in optimising processes within the finance department.<\/p>

So how do you view the role technology can or should play in finance processes?<\/em><\/strong><\/p>

Technology is a powerful resource for eliminating manual processes as much as possible and, in doing so, minimise the lead time of planning and reporting processes. It also provides the tools needed for corporate control and the KLM businesses to conduct more in-depth analyses and, by extension, support the decision-making processes more effectively. Finally, controllers must have more time available to actively engage with the business by keeping the lines of communication open and, especially, be able to look ahead more instead of trying to explain past events.<\/p>

What types of technologies do you use or are you implementing?<\/em><\/strong><\/p>

We\u2019re involved in technology in a number of ways. What we\u2019re essentially doing is building data lakes in order to be able to store data on a large scale and share it with controllers and other users. We can get more value out of the data through the smart use of methods such as data analytics, business intelligence and machine learning. Obviously, it all starts with a sound data governance system and techniques that give us better control of our data. We are also implementing OneStream within the finance department.<\/p>

Speaking of OneStream, which processes are you incorporating into it?<\/em><\/strong><\/p>

OneStream is the leading solution for financial planning, analysis and reporting at KLM. We are implementing OneStream for several processes, including the monthly forecasting process, the annual budgets, the strategic plan, monthly consolidation and management reports, and route profitability analysis for KLM. In other words, we use OneStream for both financial accounting and management accounting purposes.<\/p>

Have you seen any tangible changes or improvements as a result of the implementation of OneStream?<\/em><\/strong><\/p>

The implementation of OneStream is forcing us, in a positive way, to take a critical look at all our processes and assess whether, and how, we can improve these processes. In addition, the controllers\u2019 workload is reduced because the required data is acquired automatically from the various source systems. Finally, we are seeing a sharp reduction in the use of Excel, since many calculation models are being integrated into OneStream.<\/p>

What is KLM\u2019s ultimate goal in implementing OneStream?<\/strong><\/p>

OneStream is to become our one-stop-shop for planning, consolidation and analysis: a textbook example of how modern technology can be used to support controllers and make working in finance even more fun!<\/p>

What role does Satriun, as a consulting firm, play in achieving that goal?<\/em><\/strong><\/p>

Satriun is a firm and solid partner, and they have been a great support to us since the start of this programme. They helped out with initial scoping and the business case, and then with selecting the software application and developing the overall design, and currently they\u2019re assisting us with the implementation of OneStream. Satriun has a lot of relevant experience with both technology and the processes we are integrating within it. They also challenge us with their own best practices; for example, we can keep better track of the cash flows and balance within our planning processes, and Satriun has proposed a number of powerful concepts for this purpose. This helps us to set up OneStream and the processes efficiently in one go.<\/p>

Do you have any advice for companies looking to start up a similar project?<\/em><\/strong><\/p>

Make sure you\u2019re supported by a dedicated core team who are committed to the project and don\u2019t get distracted by other priorities. That core team should serve as a key liaison between our own organisation and the project teams. You should also take enough time during the design stage to work out the required details, because the devil is in the detail. Finally: communicate clearly and regularly with your own organisation and remember to celebrate your successes!<\/p>
